Most operators already know their premium locations are scarce, and already know platforms are built to capture margin. Given that, why does pricing control still move away from the operator?

The pattern has a name worth using precisely: the absentee landlord position. Automation runs cleanly, fill rates look healthy, and everything on the dashboard says the network is being managed well — while the pricing decisions on the best inventory have quietly moved to a mechanism built to clear volume, not to protect what makes one specific screen different from the next.

One place to look for why this happens is a question economics has been asking since 1937: when should a transaction be governed inside the firm, where you set the terms directly, and when should it be handed to the open market, where price is set by whoever else is trading? Ronald Coase asked it first¹; Oliver Williamson later extended it into a Nobel-winning body of work². The answer turns on asset specificity — how replaceable the asset is. Coase and Williamson were addressing make-or-buy decisions on production inputs, not ad-tech pricing — what’s borrowed here is the logic, not a literal citation, the same logic procurement and outsourcing functions have used for decades to decide what stays in-house. A premium screen, in a location a brand can’t reach any other way, is a specific asset by that logic. That’s the case for keeping its pricing inside the firm, even while execution around it is fully automated.

Asset specificity determines whether a market or a hierarchy should set the price.

Why the shift happens without anyone deciding it should

Nothing here requires a system to underperform. The shift tends to follow from a system doing exactly what it was built to do.

Automation delivers on its promise: schedules populate, bids clear, delivery reconciles without a person tracking each insertion order. The benefit is real and shows up immediately. What’s worth noticing is that in yield management, the benefit and the trade-off are the same event — the reason automation frees up time is that it removes the need to look at every transaction, and that’s also, mechanically, what reduces visibility into where the price is coming from.

In practice it unfolds in three ordinary steps: the CMS takes over scheduling and playout, the SSP takes over floor-setting to capture long-tail demand, and the review cadence quietly loosens because the dashboard shows fill holding and logistics running clean. Each step, alone, is defensible. What accumulates across all three is distance between the person who owns the asset and the mechanism now pricing it.

Automate the Engine, Not the Steering

None of this argues against automation — it argues for putting the governance line in the right place. Automate what’s genuinely commodity-like: routing, pacing, playout confirmation, reconciliation. Keep control of what’s genuinely specific: the floor price, the inventory hierarchy between direct and programmatic, and which locations stay exclusive to direct sale. A platform built to maximize overall exchange volume has no reason to protect your specific screens over anyone else’s — that was never its job.

Four governance positions a DOOH operator can occupy, based on who executes the sale and who sets its terms.

Most networks place themselves in the top row without much debate. A sharper check than the architecture diagram: when did someone on your own payroll last set a floor from your direct book, rather than from what the exchange cleared last week — and write down what was deliberately withheld from the open path? If that date is hard to recall, automation is working and the terms have likely drifted regardless of which quadrant you assumed you were in.

Four checks that don’t require rebuilding the stack

Write the holdback, don’t inherit it. Premium and contracted locations should be excluded from open auction unless someone with yield responsibility explicitly includes them. Blocked-unless-released prices scarcity; available-unless-blocked lets it leak.

Set the floor from the direct book, then test it. The reference point is what a real buyer paid for that screen, that daypart, that duration — not the median clear on the open path. If the path can’t meet that floor, that’s information about the path, not a reason to lower it.

Separate deal types by inventory grade. Direct and guaranteed first, a self-serve layer under your own rules second, open exchange last for whatever the first two didn’t take. If every grade is eligible for every deal type, there’s no pricing policy — only a pipe.

Put governance on a calendar someone owns. Monthly for most mid-size books, quarterly at minimum, reporting net yield by grade against the direct comparable — not only fill rate and delivered impressions.

One layer up

The same question applies above the programmatic layer. Where one vendor runs the CMS, runs the marketplace, and supplies the audience data the price is justified with, execution and governance have been bundled at the vendor rather than the transaction. That can still be a sound operational choice — a useful test is whether the current defaults would still hold up if those three functions sat with three separate companies. If not, the bundle isn’t what needs attention; the unexamined terms are.

The location itself is still the operator’s. No exchange created it, and automation doesn’t transfer ownership of it. What moves, quietly and through entirely rational steps, is the answer to one question: who is setting the terms on which it earns.

Where does your network sit on this — and when did your own team last set a floor from the direct book rather than from what the exchange cleared last week?

Next in this series: the moment this becomes hardest to reverse — when a CMS and a marketplace are sold to you as a single purchase.

Sources

Coase, R. “The Nature of the Firm.” Economica, 4(16), 1937. https://onlinelibrary.wiley.com/doi/10.1111/j.1468-0335.1937.tb00002.x

The 2009 Nobel Prize in Economic Sciences — Oliver E.
